Watch a six-month-old baby and a twelve-year-old solve the same simple puzzle, and you will see two completely different minds at work. This difference is not just about knowing more facts. The way thinking itself is organised changes dramatically as we grow. The Swiss psychologist Jean Piaget spent decades observing children and concluded something that seems obvious now but was radical in his time: children are not miniature adults with less information. Their minds work in fundamentally different ways at different ages. His theory of cognitive development maps this journey across four distinct stages, from the grasping reflexes of a newborn to the abstract reasoning of a teenager.

Who was Jean Piaget and why his ideas still matter

Jean Piaget was a 20th-century psychologist and cognitive theorist who built his theory by carefully observing children, including his own, and recording how they reasoned and where they made mistakes. He noticed that children of different ages tended to make the same kinds of errors, and he argued this happened because of the quality of their thinking rather than simply a lack of knowledge.

To Piaget, cognitive development was a progressive reorganisation of mental processes driven by both biological maturation and experience with the environment. He believed children actively build their understanding of the world, behaving almost like little scientists who explore, test, and revise their ideas as they encounter new information. This view broke sharply from older models that treated children as passive containers waiting to be filled with facts.

The building blocks: schemas, assimilation and accommodation

Before looking at the stages, it helps to understand the engine that drives the whole process. Piaget proposed that we organise knowledge into mental structures called schemas. A schema is a category of knowledge, like a child’s idea of what a “bird” is. When a child meets new information, two things can happen. Assimilation is fitting the new information into an existing schema, such as seeing a robin and recognising it as a bird. Accommodation is changing the schema when the new information does not fit. A child who learns that a penguin is a bird, even though it cannot fly, must modify their existing “bird” schema to make room for the exception.

The back-and-forth between these two processes is called equilibration, and it is what pushes a child to keep refining their understanding. When what a child already knows clashes with what they discover, they feel a kind of mental imbalance and adjust their ideas to restore equilibrium. This is the mechanism behind movement through every stage.

The four stages of intellectual development

Piaget identified four stages that every child passes through in the same fixed order. According to his theory, stages cannot be skipped, and each one is marked by new intellectual abilities and a more complex grasp of the world. The age ranges are averages. Piaget himself acknowledged that some children move through the stages faster or slower, and a child may even show features of more than one stage at the same time. The stages are best understood as a staircase, where each step builds on the one before it.

Stage 1: The sensorimotor stage (birth to 2 years)

The first stage runs from birth to roughly the point when language is acquired. Piaget chose the name “sensorimotor” because infants understand the world through their senses and their motor actions. A baby learns by looking, listening, touching, grasping, sucking, and moving. There is no abstract thought yet, only direct physical interaction.

The signature achievement of this stage is object permanence, the understanding that an object continues to exist even when it cannot be seen. Very young infants behave as if a toy hidden under a blanket has simply vanished. Later in the stage, the baby will actively search for the hidden object, showing they now hold a mental representation of it. Piaget demonstrated this with a famous simple experiment, hiding a toy animal under a blanket and watching whether the child looked for it. This is also when basic hand-eye coordination develops, as the infant learns to coordinate vision with reaching and grasping.

Stage 2: The preoperational stage (2 to 7 years)

The preoperational stage begins as the child starts to speak and lasts until about age seven. The big leap here is symbolic thought. Children can now use words, images, and symbols to represent objects and ideas that are not physically present. This is why imaginative play flourishes: a child pretends a stick is a sword or a broom is a horse, and happily imagines being a superhero.

Yet thinking at this stage is still limited. The child does not yet use logical operations, so reasoning is dominated by how things look rather than by logic. The defining limitation is egocentrism. This does not mean the child is selfish. It means they assume other people see the world exactly as they do and struggle to take another person’s point of view. Piaget illustrated this with his Three Mountains study, where young children could not describe what the scene looked like from a doll’s position rather than their own.

A child at this stage also lacks the concept of conservation. Shown the same amount of water poured from a short, wide glass into a tall, thin one, the child will often insist the tall glass has more. They fixate on a single feature, the height, and ignore the change in width. This inability to focus on more than one dimension at a time is a hallmark of preoperational thinking.

Stage 3: The concrete operational stage (7 to 11 years)

Between ages seven and eleven, genuine logical thinking emerges, but with one important condition: it stays tied to real, tangible objects and situations. The child can now reason well about things they can see, hold, and manipulate, while still struggling with abstract or hypothetical ideas. That gap between logical and abstract is exactly what defines this stage.

Several major cognitive skills appear together here. The child now grasps conservation, understanding that quantity stays the same even when appearance changes, so the water in the tall glass is recognised as equal to the water in the wide one. This is supported by reversibility, the ability to mentally reverse an action and realise that pouring the water back would restore the original state. The child also develops decentration, the capacity to focus on multiple aspects of a problem at once rather than fixating on one.

Alongside these come classification, the ability to sort objects into groups and hierarchies, and seriation, arranging items in logical order such as from shortest to tallest. Egocentrism continues to decline, and the child becomes much better at recognising that other people hold different thoughts and feelings. These competencies are the foundation for school learning in mathematics, science, and reading, which is one reason Piaget’s framework has been so influential in education. What the child still cannot do well is reason about purely abstract questions, such as imagining a world with no gravity, because they cannot yet anchor reasoning in something tangible.

Stage 4: The formal operational stage (11 years and up)

The final stage begins around age eleven or twelve and continues into adulthood. Here the adolescent becomes able to reason not only about concrete objects and events but also about hypothetical and abstract ones. This is the shift toward mature adult thought.

Several new abilities define this stage. The adolescent can engage in abstract reasoning, thinking about concepts like justice, freedom, or morality that have no physical form. They can handle hypothetical and “what if” scenarios, reasoning through situations that do not yet exist. They develop systematic problem-solving, approaching a problem methodically rather than by trial and error. Piaget tested this with a pendulum task, asking young people to work out which factors affect how fast a pendulum swings. Children younger than about twelve tended to run disorganised experiments from which no clear conclusion could be drawn, while formal operational thinkers could isolate and test one variable at a time. This stage also enables deductive logic, the ability to reason from a general principle to a specific conclusion.

Interestingly, this stage brings a new kind of egocentrism. Adolescents can become preoccupied with their own thoughts and with how others perceive them, which is a different flavour of self-focus from the egocentrism of early childhood.

How Piaget’s stages apply in education and parenting

Piaget’s most practical contribution is the idea that children should be taught at the level they are developmentally ready for. A lesson pitched at abstract reasoning will be lost on a child still in the concrete operational stage. This is why early education leans heavily on tangible objects, visual aids, blocks, and real-world examples to help children grasp logical concepts. The theory also shaped approaches like Montessori education and inquiry-based learning, both of which emphasise independent discovery rather than rigid instruction.

For parents and teachers, the stages offer a rough roadmap of what to expect and when. Understanding that a four-year-old’s “selfishness” is really cognitive egocentrism, or that a six-year-old’s confusion over conservation is normal, changes how adults respond to children. It encourages patience and the matching of activities to a child’s current way of thinking.

Criticism and the limits of the theory

Piaget’s theory is foundational, but it is not the final word. A common criticism is that he underestimated children’s abilities, partly because his tasks relied on language and instructions that young children may not have fully understood. Later research has shown that children sometimes demonstrate skills like object permanence earlier than Piaget claimed.

A second major line of criticism comes from the Russian psychologist Lev Vygotsky, who argued that Piaget underestimated the role of direct teaching, language, collaboration, and culture. For Vygotsky, social interaction and dialogue with more knowledgeable people are central drivers of cognitive growth, not minor supports. This is captured in his idea of the Zone of Proximal Development, where a child can reach a higher level of reasoning with guidance than they could alone. Critics also point out that development may be more continuous and more shaped by culture than Piaget’s rigid stage model suggests. Some researchers have even proposed a fifth, “postformal” stage of thinking in adulthood.

None of this erases Piaget’s achievement. He fundamentally changed how we view childhood by establishing that children are active builders of their own understanding. His legacy is best seen as a powerful starting framework that later theorists have refined rather than replaced.
