Every time you send a text, explain an idea in a meeting, or ask a question in class, you are running through a sequence of steps so quickly that you barely notice them. This sequence is the communication process, and understanding its parts is the difference between being understood and being misunderstood. The model that explains it best traces back to 1948, when mathematician Claude Shannon and scientist Warren Weaver published a framework so influential it became known as the “mother of all communication models”. Breaking communication into clear elements turns a vague breakdown into a problem you can actually locate and fix.

The sender and encoding
Communication begins with the sender-the person who originates the message. This is the individual with an idea, a request, or a piece of information they want to share. But an idea sitting inside your head is useless until you convert it into a form another person can grasp. That conversion is called encoding.
Encoding is the process of turning thoughts into words, gestures, symbols, or images that the receiver can understand. When you decide whether to say “please send the report by Friday” or simply “report’s due soon,” you are encoding. The sender is responsible for the first stages of the process: forming the idea, encoding it, and choosing how to send it.
Good encoding requires you to think about your audience before you speak. The words you choose must be understood by and appeal to the person on the other end. If you use technical jargon with someone unfamiliar with it, you have encoded a message that cannot be decoded properly. This is why encoding issues are best dealt with early-a poorly worded message creates confusion that ripples through every step that follows.
The message and the channel
The message is the actual content being communicated-the information, idea, or feeling that the sender wants the receiver to understand. It is the core of the entire exchange. But a message cannot travel on its own. It needs a path, and that path is the channel.
What a channel actually is
A channel is the medium or route through which an encoded message reaches the receiver. It can take many forms: a face-to-face conversation, a phone call, an email, a letter, a video call, or a message on an app. While communication can technically use any of the senses, most everyday communication travels through sight and sound.
Why channel choice matters
The channel you pick has a direct effect on how well your message lands. A complex, sensitive topic-like giving difficult feedback-is usually better handled face-to-face, where tone of voice and body language add meaning. A simple factual update, like confirming a meeting time, works perfectly well over text or email. Choosing the right medium is essential for making the message effective and correctly interpreted by the recipient. Sending a serious message through a casual channel, or a quick reminder through a formal one, can distort how it is received before the receiver has even read a word.
The receiver and decoding
The receiver is the person the message is aimed at. Once the message arrives, the receiver must perform the reverse of encoding. This step is called decoding-the process of interpreting the symbols, words, or gestures and converting them back into meaning.
Decoding is not a neutral, mechanical step. The receiver translates the message through their own set of experiences to make sense of it. How accurately they understand depends on several factors: how much they already know about the topic, how open they are to the message, and the level of trust between them and the sender. Two people can receive the exact same words and decode them in completely different ways because each brings their own background and feelings to the interpretation.
This is why successful communication only happens when the receiver interprets the message the way the sender intended. As the sender, recognising that each person interprets data in their own way is a powerful reminder to write and speak with the audience’s perspective in mind.
Feedback closes the loop
For a long time, communication was viewed as a one-way street: a sender pushes a message out, and that is the end of it. The element that transformed this thinking is feedback-the receiver’s response that tells the sender whether the message was understood.
Interestingly, feedback was not part of the original 1948 model. It was added later by Norbert Wiener, which changed communication from a linear pipeline into a cyclical loop. This single addition is what turns a message into a genuine conversation.
Feedback is essential because it lets the sender judge whether the message worked. It might be a colleague nodding, a “thumbs up” on a chat, a clarifying question, or a full reply. When feedback shows that a message was misunderstood or arrived incomplete, the sender gets a chance to adjust and try again. Requesting feedback in the moment can clear up misunderstandings before they grow, and it makes both the sender and receiver more confident that they are on the same page. Without feedback, a sender is essentially broadcasting into the void with no way of knowing if anyone truly received the message.
The role of noise
If every message moved cleanly from sender to receiver, communication would rarely fail. In reality, something almost always interferes. That interference is called noise-any disturbance that distorts, blocks, or changes a message as it travels.
The concept of noise is arguably the most valuable idea Shannon and Weaver gave us, because it explains exactly where and how communication breaks down. Noise is not a single thing; it comes in several distinct forms.
Physical noise
This is the most obvious type-external interference in the environment. A poor mobile signal on a crowded local train, a child shouting nearby during a phone call, static on a line, or a frozen video call are all examples of physical noise. This was the kind of interference Shannon was originally focused on: external disruption to the signal itself.
Semantic noise
Semantic noise occurs when the sender and receiver attach different meanings to the same words. Picture a manager telling an employee to make a task their “priority.” The manager might mean “drop everything and do this now,” while the employee hears “get to this when you can.” The words were received perfectly, but the meaning was lost. Jargon, ambiguous wording, and technical terms are common sources of semantic noise.
Psychological noise
This type of noise lives inside the communicators themselves. It stems from biases, preconceptions, stress, or strong emotions that affect how a message is sent or received. A manager who is too stressed to absorb instructions, or a listener whose mind is elsewhere, is experiencing psychological noise. Modern habits make this worse-notification overload and constant multitasking across tabs introduce both psychological and semantic noise into everyday conversation.
Minimising the disruption
The good news is that once you can name the noise, you can reduce it. To cut physical noise, create a quiet, distraction-free environment-silencing phones during important meetings is a simple example. To reduce semantic noise, avoid jargon and assume the other person may not know your internal acronyms, even if they work in your field. Breaking a complex message into one idea at a time helps prevent information overload, which is a common barrier that overwhelms the receiver.
The most powerful tool against noise, however, is active listening. This means fully concentrating on the speaker, acknowledging their message, and responding thoughtfully rather than just waiting for your turn to talk. Maintaining eye contact, nodding, and-most usefully-paraphrasing what you heard back to the speaker all confirm that the message landed correctly. When a receiver rephrases a message in their own words, both parties can agree the information was shared accurately. This is feedback and noise-reduction working together in real time.
It is also worth remembering that in cultures where hierarchy can discourage people from speaking up, feedback does not always happen on its own. Deliberately building in feedback mechanisms-asking “any questions?”, running one-on-ones, or using anonymous surveys-is often necessary to make sure the loop actually closes.
Why these elements work together
None of these parts operates in isolation. A brilliantly encoded message fails if it travels through the wrong channel. A perfectly chosen channel fails if noise corrupts the message along the way. And even a clear message that arrives intact can be misunderstood during decoding if there is no feedback to catch the error. Effective communication depends on all of these elements working together to create shared understanding.
Seeing communication as a process rather than a single act gives you a practical advantage. When a conversation goes wrong, you no longer have to guess. You can ask: Was my encoding unclear? Was the channel wrong? Did noise interfere? Did I check for feedback? Before Shannon’s model, a communication breakdown was largely a mystery; afterwards, it became a problem with a traceable source-and a fixable one.
